Build Operate Transfer Model

BOT (Build Operate Transfer Model) has been defined by Gartner as: “a contractual relationship in which an organization hires a service provider to set up, optimize and run an IT or business process service delivery operation with the contractually stipulated intent of transferring the operation to the organization as a captive center. B-O-T, as a hybrid model, combines elements of the “build” option (that is, “insourcing” or captive center) and the “buy” option (that is, outsourcing; see also “captive centers”).”

You keep focus on your product development while we take care of your nearshore operations until you take over. The Build-Operate-Transfer (BOT) model involves the following three stages:

Build:

We will setup the nearshore team and make sure they are a good match with your company culture. This phase will include:

  1. Define the nearshore strategy and plan (how, when, what, from where) according to your requirements and the market guidelines
  2. Build the process to staff your team. Source and Hire according to your requirements and our experience in the market to ensure a low level of attrition.
  3. Train the team on technical and soft skills. This training plan will be customized to your needs
  4. Make sure your intellectual property is protected (NDA, IP-MSA)
  5. Define location strategy, especially after remote work option. If office space is required, it can be added to your package.
  6. Define governance, communication models, to ensure high quality delivery while operations

Operate:

We will operate your nearshore team in Mexico while they “belong” to your company culture, this means, the day-to-day activities with focus on commitment, communication, and people-care. This phase includes:

  1. Ensure adherence of your nearshore team to selected processes.
  2. Managing remote culture
  3. Source and Hiring
  4. Travel and living expenses.
  5. Work permits and visas.
  6. HR and admin activities such has payroll,
  7. Compliance with local regulations
  8. IT infrastructure and equipment management

Transfer:

During this phase we will transfer your team to you in a very smooth transition.

We will start the following 2 activities 1 or 2 months before the operate phase ends:

  1. Define transition plan to ensure there are no risk on your project development.
  2. Basic setup of your entity in Mexico. This includes entity creation, Tax ID creation, etc.

At the end of the operate phase, we will do

  1. Transfer HR and payroll to the new entity, for this, we will follow the shadowing methodology to make sure it’s a smooth transition.
  2. Additionally, to make sure your operations runs smoothly, we will accompaniment for the initial 3 months for any support required for up to 50 hours of my staff.
